Part 10 - The Six Traps that Keep you Stuck; Trap Five - Nonexistent Operations
If marketing is how people find you and sales or business development is how they buy, operations is how your business actually runs.
For visionary founders, this may be the least glamorous part of business - and the one that many owner-operators neglect the most.
Think of operations as the system beneath the work, often invisible. Operations can be as simple as how files are stored and as complex as how problems are handled. For my agency, it operations determines how clients are onboarded, how projects are tracked and how quality is maintained.
Let me be honest with you. For quite a long period of time, my business ran without a real operating system - just memory, instinct and improvisation. Everything essentially lived in my head. I knew which client liked what, where the contract was, what steps needed to be taken to complete a project, what workaround to use if things got stuck, and what to do if things went wrong - even if it wasn’t written down anywhere.
My business ran because I remember.
It worked - until it didn’t.
No Systems, Just Memory
A business without a clear operating system is fragile, because it depends on constant recall - your recall.
That means the founder is always translating, reminding, checking and catching what falls through. Every task becomes heavier because it is not just the task itself. It is also the mental labor of holding the process together.
This is why so many owner-operators are tired in ways they cannot fully explain.
It is not only the visible work. It is the invisible load of remembering what has not been documented, anticipating what might break, following up on what nobody owns and carrying operational knowledge that has nowhere else to live. Talk about exhausting.
Decision Fatigue and Bottlenecks
When operations are weak, the founder becomes the bottleneck.
Every question, approval and unclear situation comes to you.
That kind of environment creates decision fatigue fast. Even small choices start to feel heavy because they are stacked on top of hundreds of other unresolved decisions. Over time, the quality of your thinking drops. You delay responses, avoid issues and resent interruptions. Not because you are incapable, but because your brain has become the central operating system for an entire company. Again, ask me how I know
No one person can sustain that indefinitely. And the bottleneck does not just hurt you. It hurts the business. It slows response time, weakens team confidence and creates inconsistent customer experiences.
Why Everything Breaks When You Step Away
One of the clearest signs of an operations void is this - the moment you step away, things wobble.
That is not because your team is incompetent or incapable. It is often because the business is still too dependent on founder-held knowledge and decisions.
If operations are undocumented, unclear or inconsistent, people cannot reliably act without you. They pause or escalate because they do not know the standard or the next step.
And then you conclude, once again, “See? I can never really step away.”
For my agency, we did two things to try to address this - 1) I assigned an operations lead, and 2) started producing SOPs and recipe book for literally every aspect of the business. We are not done yet - businesses are living organisms and therefore as you evolve, you have to continually think about how your operations evolve as well - but we have made significant progress.
Operations is what turns effort into repeatability. It is what protects quality without requiring constant founder oversight. It is what allows a business to become calmer, clearer and more resilient. Without it, every win is harder than it should be.
As a visionary founder myself, I struggled to focus on operations. My brain thinks in big ideas and strategies - not in spreadsheets and standard operating procedures. But after nearly two decades in business, I now understand that operations may not be sexy, but it may be the most important aspect of a business, especially if you want the business to grow. Because it is the system that allows everything else to exist – and expand.
